职场问题和社会问题一样千奇百怪，有人的地方就有人际关系问题，有人的地方就有江湖！江湖里各色员工都有，其中有一类比较有共性：不求上进的“富二代”！若是团队里有一个说不服,捂不热,摸不透，养不熟的铜豌豆，给管理者带来的烦恼也是挺大的！那么如果你团队里有这样一个人要怎么管呢？且听今日发问。本人从毕业开始就一直在传统金融机构工作，后转行到新金融领域。传统金融机构四大天王就是银行、保险、证券和信托，要从人数上说，那银行业是当仁不让的老大哥了！根据银监会年报数据，截至2015年年底，我国银行业金融机构包括3家政策性银行、5家大型商业银行、12家股份制商业银行、133家城市商业银行、859家农村商业银行等。共有法人机构4262家，从业人员380万人！好大的一个江湖！ 团队大了，人心聚起来不易，队伍不好带啊！前儿和一同行聊团队管理的事儿，问我：如果团队里有个富二代怎么办？我一听，这事儿有挺有共性啊，在金融行业太普遍了！就有这么一群特征明显的员工，我们归纳为“不求上进的富二代”特点就是：一不求上进，二是个“富二代”。 “不求上进”，代表难以激励，心理学认为激励是指持续地激发人的动机的心理过程，或者说，激励是引起个体产生明确的目标指向特定行为的内在驱动力。我简单归纳为通过有效手段来激发主体的主观能动性。采用的具体手段方法多如牛毛，罄竹难书，总的归纳来说来，一种是动之以情晓之以理，英文翻译为“MOTIVITATION”，另一种是以利诱之，简称“利诱”，英文翻译为“INCENTIVE”。针对这群“不求上进的富二代”往往是精神物质方法都打动不了，人家可能是看在父母面子上来打份儿酱油工，本也没想干出惊天伟业来，反正你戳不中TA的“上进点”。 “富二代”，是一个指代称谓，代表资源型员工，可能是客户单位的关系户，也可能是上级单位的关系户，甭管TA哪儿来的，反正TA的出现总是能为团体带来一定资源的和好处。 让管理者头疼的往往是这种打不得、骂不得、开不得，而且还明显油盐不进的员工，那么该怎么管？来来来视角转一下，咱不能只想着管TA，能管你不就不烦恼了么， 咱该想的是：有了TA之后团队里其他员工该怎么管！ 视角一转换是不是有种豁然开朗的感觉，别急，在定管理策略之前，你还得要问问自己：管理目标是什么？罗列出来，比如：业绩指标、团队稳定、风险控制、凝聚力强等等.....根据部门的特性，前台后台不一样，管理目标也不一样，定好目标之后才能采取管理措施。 这里总结了我的几条基本策略供大家参考： 找到你容忍的底线，比如按时上下班、出席部门会议、业绩数字等，这个容忍底线很重要，如果和TA能达成一致，那么你的精力就要转到如何管理其他人身上，如果连底线也达不到，那么精力要放在：怎样把TA调离你的部门！ 这里指团队氛围，可以摆明了讲该员工为团队带来的贡献是什么，实干型和资源型的员工都可以在团队里获得认同，其衡量标准就是对团队的贡献度大小。解决杜绝相互比短板，每个成员把长板磨砺的更长，整个团队的战斗力才能节节提升！ 定好管理策略之后，就按照控制点去做过程管理，无论TA答应的是按时上下班、准时参加部门会议还是每月业绩达标，定期去检视是否做到，用结果来考核TA的行为。 于我而言：员工的能力思想都大不相同，但有两点是底线： 一是成长性：掌握学习和工作的方法，能主动成长！ 二是诚信度：说你做的到的，做你说过的！
